Summary

Adds scripts/release/set-npm-token.sh for rotating NPM_TOKEN safely. npm write tokens expire: the 1.3.0 release stalled because the token set on 2026-06-30 stopped authenticating about 90 days later.

  • Input: a hidden prompt (read -s), or one line from a pipe, e.g. op read … | scripts/release/set-npm-token.sh. Surrounding whitespace is trimmed; empty input or tokens with spaces or control characters are refused.
  • Checks before touching GitHub: the same npm whoami and npm owner ls codex-profile checks as release preflight. They run against a throwaway npm config that reads auth only from NODE_AUTH_TOKEN, as setup-node does in CI. Without that, npm whoami on a maintainer's Mac could use their own npm login and pass even with a bad token.
  • Where the token goes: npm gets it only through one child process's environment; GitHub gets it only through stdin to gh secret set (printf is a builtin). It never appears on screen, in shell history, or in any command's arguments.
  • Asks before replacing the secret, unless --yes is passed. Warns if the release environment has its own NPM_TOKEN that would override the repository secret.
  • CONTRIBUTING.md explains when and how to use it.

Testing

  • New test/release/npm-token-test.sh uses fake npm and gh commands. It checks that a valid owner token reaches gh on stdin only (trimmed) and never appears in any command's arguments or the script's output. It also checks that expired, non-owner, empty and malformed tokens and unknown options are rejected without changing the secret, and that the fake npm fails unless the isolated config is used.
  • make check passes (exit 0, ShellCheck clean).
  • Not run against the real secret: the token was already rotated through GitHub settings. The 1.3.0 dry run then passed preflight with it.

Scope and compatibility

  • Affected scope: maintainer release tooling
  • Compatibility impact: none; new optional script

Checklist

  • I ran make check; if the environment lacks ShellCheck, I ran make test and documented the missing lint result instead.
  • I did not add code that reads, copies, prints, parses, uploads, compares, or migrates auth tokens or ChatGPT cookies. (It handles the maintainer's own npm publish token, which goes only to npm and to GitHub's secret store, never Codex or ChatGPT credentials.)
  • Desktop changes preserve the stock app default session and use the original signed app bundle.
  • I did not claim that CLI and Desktop account equality can be inspected or verified.
  • I updated documentation for user-facing behavior changes.

Summary by CodeRabbit

  • New Features
    • Added a guided process for replacing the repository’s npm publishing token. It validates the token and package ownership, accepts hidden interactive input or piped input, and requests confirmation before updating the repository secret. It also reports the update time when available and warns if a release environment may override the repository secret.
  • Documentation
    • Updated release rehearsal guidance for preflight authentication failures, including instructions for rotating the publishing token.

npm write tokens expire (the 1.3.0 release stalled when NPM_TOKEN did).
scripts/release/set-npm-token.sh reads the replacement without echo, or
from a pipe such as a password manager CLI, and repeats release
preflight's whoami and owner checks before touching GitHub.

The checks run against an isolated npm configuration that resolves auth
only from NODE_AUTH_TOKEN, as setup-node does in CI, so this machine's
own npm login cannot make a bad token pass. The token reaches npm only
through one child's environment and GitHub only through stdin to
gh secret set, never shell history or a process argument list.

📝 Walkthrough

Walkthrough

Adds a release script to validate an npm token and replace the repository’s NPM_TOKEN secret. The script checks npm authentication and package ownership before updating the secret. Tests cover successful and rejected tokens, and release instructions describe how to run the script.

Changes

NPM token rotation

Layer / File(s) Summary
CLI and token input
scripts/release/set-npm-token.sh, test/release/npm-token-test.sh
The script adds command options, checks required tools and GitHub authentication, and reads and validates a token. The test harness supplies fake npm and gh commands.
npm validation and confirmation
scripts/release/set-npm-token.sh, test/release/npm-token-test.sh
The script uses isolated npm configuration to check authentication and package ownership. It requires terminal confirmation unless --yes or -y is set. Tests cover rejected tokens, inherited npm configuration, and non-owner accounts.
Repository secret update
scripts/release/set-npm-token.sh, test/release/npm-token-test.sh, CONTRIBUTING.md
The script sends the token to gh secret set through stdin and reports available secret update details. Tests check token handling and successful secret setting. The release instructions describe the rotation procedure.

Comment thread scripts/release/set-npm-token.sh
npm reads npm_config_* environment variables ahead of the isolated
userconfig, so an inherited registry auth token could make whoami and
owner checks pass for a bad candidate. Run npm under env -i, carrying
over only PATH, a temporary HOME, TMPDIR, proxy variables and
NODE_EXTRA_CA_CERTS. The new regression test fails on the previous
version.
