Follow-up to #2688. I had an agent follow the merged runbook literally, as a stranger would, and verify every command, flag, recipe key, link and defaults claim against the code, then run a real dump → cache → train → export smoke on CPU with tiny random-weight models.

Most of it held up. Dump, cache pre-build, training, the vocabulary swap, resume-with-swap and the export claim all behaved as documented, the TVD objective genuinely trains, and every flag, override, link and anchor checks out. Three claims did not survive, and they are what this PR removes.

Acceptance measurement had no route

The doc made measuring held-out acceptance the gating action twice, and cited it as provenance in Open Items. The repo's only acceptance tool is scripts/ar_validate.py, which is docstring-scoped to EAGLE3, DFlash and Medusa, imports HFARValidation from hf_eagle, and uses validate_online — while this mode has no online path at all. So the action the doc insisted on hardest was undoable from the repo.

The tvd_deploy = 1 - acceptance statement stays. That is the objective's definition, not a measurement claim.

Serving-engine support was untested

The README said the checkpoint is one "that TRT-LLM, vLLM and SGLang load with no mode-specific support". Loading as a plain HF model is verified: AutoModelForCausalLM.from_pretrained works with ModelOpt absent, including the swapped case where the checkpoint ships the target's tokenizer. Actually serving it for speculative decoding in those three is not verified. Removed until it is, rather than left as a claim nobody has checked.

VLM targets are closed, not unexercised

Open Items said the path "exists, but no external draft has been trained against one". eagle_utils.py:181 asserts not data_args.vlm_processor with "Sparse data is not supported for VLM.", so the documented path is closed by construction.

Plus: this mode has no export step

export_hf_checkpoint.py fails on an external draft with AssertionError: Model is not optimized for speculative decoding, because ALL_SPEC_MODES = ["eagle", "dflash"] in hf_spec_export.py and HFExternalDraftModel registers no get_exporter().

That is correct behaviour rather than a bug: the other six modes export because they have a grafted head to restructure into a servable checkpoint, and an external draft has nothing to restructure. But the README's generic ## Export section sits twelve lines below the external-draft section that points at this doc, so a reader working top-to-bottom runs it and hits a confusing assertion. Both places now say so, and the doc lists which files to ship and which are training residue.

Testing

Documentation only, two files, no code. pre-commit passes including markdownlint-cli2. The two lines over 100 chars in the doc are pre-existing.

Observations not addressed here

Three defects the pass turned up that predate this series and affect every recipe in the tree, so they want their own PRs rather than riding along with a docs change. Happy to open them if you agree they are worth fixing:

  1. --help crashes on all three collector scripts. common.py's help strings for --answer-only-loss and --chat-template contain a literal {% generation %}; argparse's _expand_help does help % params and reads % g as a float conversion, so python collect_hidden_states/compute_sparse_policy_hf.py --help exits 1 with TypeError: must be real number, not dict. Reproduces on Python 3.10 and 3.12. From [2/3][Feat]: Offline DFlash training #1343. Fix is {%% generation %%}.
  2. No checkpoint is written on Python 3.10 or 3.11. main.py:87 builds HfTrainingArguments via dataclasses.make_dataclass, which leaves __module__ == "types" before CPython 3.12.4; Trainer's torch.save(self.args, "training_args.bin") then fails with PicklingError. pyproject.toml declares >=3.10 but CI pins 3.12. From [1/2Refactor] speculative decoding: use mto config subsystem #1328. Fix is one line: HfTrainingArguments.__module__ = __name__.
  3. Omitting the data source misdirects twice. Without data.sparse_data_path you get data.mode='online' requires data.data_path; following that gives external draft training has no online path. Neither message names sparse_data_path, the one path the doc calls validated.

Summary by CodeRabbit

  • Documentation
    • Clarified that external-draft training produces a loadable HuggingFace checkpoint and does not require a separate export step.
    • Added guidance on which checkpoint files to ship and which training artifacts to omit.
    • Updated vocabulary-swap guidance to distinguish overlap coverage from draft quality and recommend matched drafts.
    • Refined learning-rate and end-to-end validation guidance.

A verification pass against the code turned up three claims the repo
cannot support:

- Acceptance measurement. The doc made held-out acceptance the gating
action in two places and cited it as provenance in Open Items, but the
repo's only tool, scripts/ar_validate.py, is scoped to EAGLE3, DFlash
and Medusa and uses the online path, which this mode does not have.
The TVD-is-one-minus-acceptance statement stays: that is the
  objective's definition, not a measurement.
- Serving engines. The README claimed TRT-LLM, vLLM and SGLang load the
checkpoint with no mode-specific support. Loading as a plain HF model
is verified; serving it in those three for speculative decoding is
not, so the claim is removed until it is.
- VLM targets. Open Items filed these as unexercised, but the sparse
path asserts outright, so they are closed by
  construction rather than untried.

Also states that this mode has no export step. The training output is
already a plain HF checkpoint, and export_hf_checkpoint.py rejects it,
so a reader following the README's generic Export section hits a
confusing assertion. Says which files to ship and which are residue.

@kevalmorabia97 small docs follow-up to #2688 when you have a moment.

After it merged I had an agent follow the runbook literally and check every command, flag, recipe key and defaults claim against the code, then run a real dump → cache → train → export smoke on CPU with tiny random-weight models. The flow itself held up: training completes, the TVD loss and top-1 agreement move, the vocabulary swap prints the coverage line the doc describes, resume-with-swap works, and the exported checkpoint loads with plain AutoModelForCausalLM with ModelOpt absent. Every link, anchor, flag and override validated.

Three claims did not survive, which is what this PR removes. The one I would most want your eye on is acceptance measurement: the doc made it the gating action twice and cited it as provenance, but ar_validate.py is scoped to EAGLE3/DFlash/Medusa and uses the online path, which this mode does not have. I would rather drop the instruction than leave readers chasing a tool that cannot serve them, but if there is a route I have missed, say so and I will document it instead.

The PR description also lists three defects that predate this series and affect every recipe, which I have deliberately left out of a docs change. Two are one-liners:

  • --help crashes on all three collect_hidden_states scripts, because a literal {% generation %} in the help text is parsed as a %g conversion. The doc's first command is one of those scripts, so it is the first thing a new reader hits.
  • Training never writes a checkpoint on Python 3.10 or 3.11, because make_dataclass leaves __module__ == "types" and training_args.bin fails to pickle. pyproject.toml says we support 3.10; CI only runs 3.12.

Tell me if you want those as separate PRs and I will open them.

Explanation

The title "Drop unverifiable claims from the external-draft docs" matches the main change. The changeset edits two documentation files (examples/speculative_decoding/README.md and doc/external_draft.md) to remove or clarify unverifiable claims about external-draft training, including the TRT-LLM/vLLM/SGLang loading claim, the held-out acceptance measurement guidance, and the unvalidated VLM-target item. It also clarifies that this mode has no export step. The title is specific, concise, and free of noise.

Remove the unverified overlap-behavior claim.

Line 176 states that overlap figures far apart have behaved similarly. The document gives no tested models, dataset, or measurement for this statement, and the PR's stated validation (a literal runbook and a CPU smoke test with tiny random-weight models) does not cover overlap-to-quality behavior. Readers can take this as an established result. The base version made a similar unsupported claim about acceptance, and the PR softened it. The final text still asserts the behavior.

The advice to avoid reading coverage as a quality score is supported by the note's own reasoning. Keep that advice and drop the empirical premise:
