fix: serve commit images straight from cloud storage - #256
On S3 the image route now checks access, then redirects to a short-lived signed URL, so the bucket serves the bytes instead of the app streaming them. Local disks still stream through the app.
Summary by CodeRabbit
New Features
Public commit images can be delivered through temporary links when the storage service and credentials support them.
Download requests receive images as attachments with filenames based on the image.
Temporary links expire after 20 minutes and use private caching, with a maximum cache age of 10 minutes.
Bug Fixes
Images continue to load when temporary links are unavailable, while access checks remain in place for private and pending commits.
On S3 the image route now checks access, then redirects to a short-lived
signed URL, so the bucket serves the bytes instead of the app streaming
them. Local disks still stream through the app.

Walkthrough
Commit image requests can redirect to temporary signed S3 URLs when the storage adapter and credentials meet the required conditions. Requests without an available signed URL retain the streaming path.

Summary
Create eligible signed URLs app/Actions/CreateCommitImageSignedUrl.php
The action creates a temporary URL when the default disk is an S3 V3 adapter and its credentials remain valid through the URL expiry. It sets WebP content type, private caching, and inline or attachment disposition.
Authorize and deliver images app/Http/Requests/ShowCommitImageRequest.php, app/Http/Controllers/CommitImageController.php
The request generates and exposes a URL for publicly visible images. The controller redirects when a URL exists and otherwise streams the image.
Validate redirects and fallback conditions tests/Feature/Controllers/CommitImageControllerTest.php
Tests check signed URL response options and download filenames. They also check pending commits, credentials expiring before the URL, and HTTP signed URLs.

Merge Risk: Moderate · up to 54b9c
Commit image requests can redirect browsers to an http:// storage URL if the configured S3-compatible endpoint issues one. That exposes the signed link and the image bytes to anyone on the network path. The new HTTP-URL test also expects a 404 where the code returns a redirect. Reject non-HTTPS temporary URLs in the signed-URL action before merging.
Security architecture risk: Moderate · up to 54b9c
Visibility checks still protect non-public images, and storage links are limited to individual objects and short lifetimes. However, the new redirect accepts plain-HTTP storage URLs, potentially exposing image links and responses to network interception. Normal HTTPS storage configurations limit this risk.
Retained concerns
Medium · security · observed: The new delivery boundary accepts plain-HTTP signed storage URLs. An HTTP-configured endpoint therefore sends clients outside application delivery without enforcing encrypted transport, exposing the object URL and response to interception or modification on affected network paths.
Security review details
Security Blast Radius
inferred — An affected default S3 configuration can expose delivery of all eligible public commit images in that deployment. Each obtained URL grants retrieval of its signed object, not a bucket-wide capability or signing secret. Exploitation requires an HTTP result and a client network path on which insecure transport is not blocked or upgraded.
Security Findings and Attack Paths
observed — The retained transport finding is supported by the complete chain: the action returns an unvalidated temporary URL, authorization treats any non-null URL as usable, and the controller redirects without changing its scheme. The HTTP-negative test expects fallback denial, but the inspected branch would instead redirect.
inferred — A network attacker could observe the HTTP bearer URL or alter the delivered response where insecure requests proceed. This is conditional transport exposure, not a demonstrated ability to choose arbitrary redirect destinations or obtain images that were never public.
Trust Boundaries and Controls
observed — The application retains the base visibility and signature gate and adds an independent public-visibility condition for delegation. The generated destination comes from the configured storage adapter, while the signed object path comes from the bound image model.
Resilience and Maintainability Implications
inferred — An issued storage URL does not recheck later rejection, deletion, or restoration. Fresh retrieval remains possible until signature expiry or object removal; cached bytes have a separate cache lifetime. Cleanup deletes stored paths, but its execution timing is not established. This is bounded delegation of formerly public content, not proof of a new never-public access path; the base also permitted private browser caching for 3600 seconds.
Hardening Proposals
proposed — Require HTTPS before accepting a generated storage URL, returning null for insecure results so the existing authorized streaming fallback remains available. Keep the transport-negative test aligned with that boundary.

When exists() returns false, authorization returns 404 before the controller can stream the image. This test therefore cannot establish the streaming behavior in its name. Model an existing image and assert a streamed response; keep the missing-file 404 case in a separate test.

Reject HTTP signed URLs before authorizing the redirect.
If an S3-compatible disk returns an HTTP temporary URL, CreateCommitImageSignedUrl::handle() passes it through. This request accepts the URL, and CommitImageController::show() redirects the browser to it. A network observer can read the signed URL or alter the image response. The HTTP-URL feature test also expects a 404, but this path returns a redirect. Reject non-HTTPS URLs in the action so this request uses its existing storage fallback. (raw.githubusercontent.com)
