Summary

Add a new ci+setup benchmark variation that measures the end-to-end time of installing the package manager binary AND running its CI/frozen-lockfile install command. This simulates a full CI pipeline where the tool must be set up from scratch before dependencies can be installed.

How it works

The variation builds on the existing ci variation but moves PM installation into the measured time window:

Prepare step (not measured):

  1. Clean node_modules, lockfiles, PM files
  2. Install the PM binary (needed to generate the lockfile)
  3. Run a regular install to generate the lockfile + populate cache
  4. Clean node_modules (ci starts fresh)
  5. Uninstall the PM binary / purge corepack cache

Measured command:

  1. Install the PM binary (npm install -g, corepack download, etc.)
  2. Run the PM's ci/frozen-lockfile command

PM installation methods

  • Corepack-managed (yarn, berry, zpm, pnpm): corepack cache is purged between runs; corepack auto-downloads the PM binary on the next invocation (included in measured time)
  • npm-installed (vlt, bun, deno, aube, upm): npm install -g <pm>@latest runs as part of the measured command
  • pacquet: npm install --global pnpm@next-12 --prefix /tmp/pnpm12 with the pnpm12 directory wiped between runs
  • npm: npm install -g npm@latest (npm ships with Node but we reinstall latest)

Changes

  • New: scripts/variations/ci+setup.sh — variation script
  • Updated: bench — added to AVAILABLE_VARIATIONS
  • Updated: scripts/benchmark.sh — added case routing
  • Updated: scripts/process-results.sh — added to processing loop
  • Updated: scripts/generate-chart.js — added to chart data generation
  • Updated: .github/workflows/benchmark.yaml — added to CI matrix
  • Updated: app/src/types/chart-data.ts — added to Variation type union
  • Updated: app/src/lib/utils.ts — added to Package Management category, sort order, and average calculation

Summary by CodeRabbit

  • New Features
    • Added a ci+setup benchmark variation that measures package-manager setup alongside CI installation.
    • Included the variation in default benchmark runs and result charts, with support across available managers and fixtures.

Add a new benchmark variation that measures the end-to-end time of
installing the package manager binary AND running its CI/frozen-lockfile
install command. This simulates the full CI pipeline experience where
the tool must be set up from scratch before dependencies can be installed.

The variation works like the existing 'ci' variation but:
- The measured command includes PM binary installation (npm install -g,
corepack download, etc.) before the ci/frozen-lockfile command
- The prepare step generates the lockfile (via regular install), then
uninstalls the PM binary / purges corepack cache so the next measured
  run includes re-downloading it

For corepack-managed PMs (yarn, berry, zpm, pnpm), the corepack cache
is purged so the measured command includes the corepack download step.
For npm-installed PMs (vlt, bun, deno, aube, upm, pacquet), the global
package is uninstalled between runs.

Changes:
- New variation script: scripts/variations/ci+setup.sh
- Registered in bench, benchmark.sh, process-results.sh, generate-chart.js
- Added to CI workflow matrix (benchmark.yaml)
- Added to app types (Variation union) and UI category lists

Merge Risk: 🟡 Moderate · up to 1ba05

The new benchmark can understate package-manager setup time, and current versus historical averages are inconsistent. Correct the preparation lifecycle and align the averages before merging.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 1ba05

The principal concern is ownership and recovery of globally installed tools, particularly for local runs or interrupted execution. The workflow uses separate hosted benchmark jobs, and the package-manager trust model largely predates this change. No new credential compromise was established, but deployment protections and credential scopes remain unverified.

Retained concerns

  • Low · reliability · inferred: The new lifecycle mutates host-global package-manager installations without restoring their prior state after completion or interruption. Its process-count preparation can also upgrade global npm when another manager is selected. On persistent local hosts, partial failure or independent concurrent invocations can therefore affect tooling outside the benchmark fixture. Separate hosted jobs and serial execution within one CLI invocation reduce, but do not eliminate, this ownership and recovery concern.
Security review details

Security Blast Radius

  • inferred — Setup code executes with the benchmark process's authority over its workspace, global npm installation, shared caches and temporary prefix. In CI it can also inherit configured registry credentials. Exposure to downstream registries depends on secret population and permissions, which were not available for verification.

Security Findings and Attack Paths

  • inferred — A compromised package release or permitted installer hook could execute in the credential-bearing benchmark step. However, the base already executes equivalent installers in the same job and subsequently runs those package-manager binaries with benchmark credentials. The inspected evidence establishes direct credential inheritance in the new phase, not a verified compromise or materially expanded maximum attacker authority.

Trust Boundaries and Controls

  • observed — The variation uses constant package targets, retains existing CI commands and their script-suppression flags, and explicitly allows the pnpm and aube installer hooks used by bootstrap. The workflow has push, schedule and manual triggers rather than a pull-request trigger, and names the Benchmark environment; its protection settings are not represented in source.

Hardening Proposals

  • proposed — Use invocation-owned installation prefixes and caches, require setup success before CI execution, and pair mutations with completion and interruption recovery. This would contain host-toolchain changes without relying solely on disposable CI jobs.
  • proposed — Limit registry credentials and identity permissions to variations that need them, and run package-manager setup without unrelated registry secrets. This is defense in depth for the existing third-party tooling trust model, not remediation of an established credential leak.

Review comments at @app/src/lib/utils.ts:
- Line 69: Remove "ci+setup" from the default scenario list in `utils.ts` so the
main chart’s average uses the same inputs as the history average; keep
`ci+setup` available as a valid end-to-end scenario elsewhere.

Review comments at @scripts/variations/ci+setup.sh:
- Line 53: Set COREPACK_HOME to a variation-specific directory before any
Corepack command in the setup script, then remove that directory during
preparation so measured commands use an empty cache without affecting other
benchmarks.
- Line 62: Update the zpm setup configuration in the ci+setup variation to
populate SETUP_INSTALL_ZPM and SETUP_UNINSTALL_ZPM with the Yarn Switch install
and matching cleanup commands used by scripts/setup.sh. Keep BENCH_CI_ZPM using
plain yarn.
- Line 39: Update the npm setup variables so ci_setup_prepare installs npm into
a dedicated prefix with a separate bootstrap cache, and SETUP_UNINSTALL_NPM
removes only those paths before measurement. Point BENCH_CI_NPM at the prepared
npm binary while preserving the dependency cache used by npm ci.

Address CodeRabbit review comments:

1. Remove ci+setup from default average calculation in utils.ts to keep
the main chart average consistent with the history chart average.
ci+setup remains a standalone viewable variation.

2. Use an isolated COREPACK_HOME (/tmp/bench-corepack-home) instead of
relying on the undocumented 'corepack cache path' subcommand. This
makes purging deterministic and prevents affecting other benchmarks.

3. Install npm into a dedicated prefix (/tmp/bench-npm) with a separate
bootstrap cache (/tmp/bench-npm-cache), and properly uninstall both
between runs. The measured command uses the prefix binary, preserving
the dependency-level npm cache for npm ci.

4. Add Yarn Switch install/uninstall for zpm (matching setup.sh), and
remove its Yarn Switch directory between runs instead of only
   purging corepack cache.

# For process counting, use a representative prepare base.

1. Average consistency (utils.ts:168): ci+setup is intentionally excluded
from calculateAverageVariationData defaults (already done in prior
commit) to match the history average in use-history-data.ts. ci+setup
appears in the Package Management category for standalone viewing but
doesn't skew the average with setup overhead.

2. Pacquet warm npm cache (ci+setup.sh:54): Give the pacquet bootstrap
install a dedicated npm cache directory (PACQUET_SETUP_CACHE) and
purge it alongside /tmp/pnpm12 in SETUP_UNINSTALL_PACQUET, so the
measured command does a from-scratch npm install without reusing
cached tarballs from the prepare step.

3. Use && instead of ; in setup_and_ci (ci+setup.sh:89): Failed PM
installations now fail fast via && instead of silently falling
through to the ci command with ;. This prevents hyperfine from
recording a successful timing when the setup step failed but an
   older binary was left behind.

4. Per-PM process count (ci+setup.sh:230): Replace the single
   BENCH_PREPARE_BASE with a custom collect_process_count_per_pm
function that passes each PM's own BENCH_PREPARE_<PM> command to
process-count.sh. This ensures each PM gets its correct lockfile,
PM binary uninstall, and corepack purge before the strace'd run.
